How to make a pitch deck investors read to the end

In short

Write the story before the slides: what you do in one sentence, the problem with a number, why now, and what the money buys. Then build about ten slides (problem, solution, why now, market, traction, business model, competition, team, the ask) with each title stating its point, and test the deck by reading only the titles.

Step 1: Write the story in one paragraph

Before you open any tool, write five sentences: what you do and for whom; the problem and what it costs; why this is possible now; the proof that it works; and how much you're raising to reach which milestone. If you can't write the paragraph, no design will save the deck.

Step 2: Collect the numbers investors check

  • Revenue or usage, over time. Monthly figures for at least the last six months; growth rate per month.
  • Retention. Net revenue retention or cohort retention: do customers stay and spend more?
  • Unit economics. Gross margin, customer acquisition cost and payback period.
  • Market size, bottom-up. Number of reachable customers times what each pays a year.
  • Cash. Monthly burn and runway.
  • The raise. Amount, what it funds and the milestones it reaches.

Early-stage companies won't have all of these. Show what you have honestly, and replace missing revenue with the strongest evidence you do have: pilots, waitlists, letters of intent, usage.

Step 3: Build the ten slides

  1. Title and hookName, one-line description and a tension worth resolving.
  2. ProblemWho has it, how often, what it costs; one number.
  3. SolutionWhat you built, shown.
  4. Why nowWhat changed in the world.
  5. MarketBottom-up size of the opportunity.
  6. TractionThe growth chart, retention, named customers.
  7. Business modelPrice, margin, payback.
  8. CompetitionThe alternatives, including doing nothing, and why you win.
  9. TeamWhy you, in two lines each.
  10. The askAmount, use of funds, milestones and timeline.

The pitch deck template has a live example of this structure and a brief you can fill in.

Step 4: Write titles that make the argument

Most decks label their slides ("Market", "Traction"). Strong decks write each title as the slide's conclusion, so an investor skimming titles gets the whole pitch.

Label titleArgument title
ProblemNearly four in ten floods hit buildings outside the mapped zones
TractionRevenue nearly quadrupled in eight months
MarketWe can already serve a quarter of a $2.6B market
The ask$4.5M takes us to 60 customers and $4M ARR in a year

Step 5: Design for a three-minute read

  • One point per slide. If a slide needs two titles, it's two slides.
  • One chart per slide, with the number that matters labelled directly.
  • Large text. Many investors open decks on a phone first.
  • Your brand, consistently. Same fonts and colours throughout; a logo on the cover and the close is enough.

Step 6: Prepare the backup slides

Write down the ten questions you expect (unit economics, the product roadmap, the competition, the cap table) and prepare a slide for each. Keep them out of the main flow. In DeckLume these are detail cards: hidden until you open them, so the main deck stays at ten slides.

Step 7: Send it well

  • Send a link rather than an attachment so you can update it, add a password and an end date, and see whether it was opened.
  • Keep a PDF or PowerPoint version for investors who ask for a file.
  • Write a three-line email: what you do, the strongest proof, the ask, and the link.

Questions

How long should a pitch deck be?

About ten main slides for a first meeting or a cold send, with backup slides for questions. See how many slides a presentation needs.

Should I send my pitch deck as a PDF or a link?

A link lets you update the deck, protect it with a password, set an end date and see whether it was opened. Keep a PDF or PowerPoint file ready for investors who prefer an attachment.

What do investors look for in a pitch deck?

A clear problem, evidence that customers want the solution (traction), a large enough market, a team that fits the problem and a precise ask. Titles that state each point make all of that easy to find.

Can AI make my pitch deck?
